Yet, even seasoned leaders can falter without a structured approach to decision-making. Reflecting on my own journey, I’ve seen how evolving my process has profoundly improved not only the quality of my decisions but also the confidence and alignment of my team.

Here’s a glimpse into my decision-making evolution:

At 26: Gut-feel decisions led to inconsistent results.
At 32: Experience-based choices brought some improvement but remained variable.
At 35: A framework-driven process delivered consistently superior outcomes.
So, what changed? I embraced a systematic approach that transformed how I prepare for, execute, and learn from decisions. Below are the three key elements of the framework that reshaped my leadership effectiveness:

The foundation of any great decision is thorough preparation. Before making a choice, I ensure clarity around the problem and the factors influencing it. This includes:

  • Question formulation clarity: Defining the problem or decision in precise terms.
  • Decision criteria definition: Identifying the metrics or benchmarks that will guide the choice.

2. Decision Execution Structure

Once prepared, the execution stage demands a disciplined approach to mitigate errors and biases. My framework includes:

  • Cognitive bias mitigation: Actively identifying and countering biases that could distort judgment.
  • Alternative option development: Generating multiple viable options to avoid tunnel vision.
  • Consequence mapping: Evaluating potential outcomes for each option and their ripple effects.
  • Probabilistic thinking: Assessing likelihoods to make informed trade-offs and avoid overconfidence.
  • This structured execution phase reduces variability and enhances the likelihood of optimal outcomes.


3. Post-Decision Learning

The final piece of the puzzle—and often overlooked—is learning from decisions after they’ve been made. This involves:

  • Outcome documentation: Tracking results to measure success against initial expectations.
  • Process evaluation: Reviewing how the decision was made to identify strengths and weaknesses.
  • Feedback integration: Gathering input from stakeholders to refine future approaches.
